Staffing an AI & data team without the 6-month hire.

You don’t need to hire a full AI team to ship your first agents. You need the right two or three roles, in the right order — and a way to start before a six-month search concludes.

The most common reason AI projects stall isn’t technology — it’s people. Teams decide they need to "hire an AI team," post a wall of senior roles, and then wait two quarters while the work sits idle. There’s a faster path, and it starts with being honest about which roles actually matter first.

The roles that matter first

For a mid-market team putting its first agents into production, three roles carry most of the weight:

  • 1A solutions-minded engineer who can wire agents to your real systems — not a researcher, a builder who ships.
  • 2A data person who can get your data clean, accessible, and grounded, because agents are only as good as what they can see.
  • 3A product or domain owner who knows the workflow well enough to say what "good" looks like and where a human must stay in the loop.

Notice what’s not on this list: a large team of specialists. You add those as the work proves itself, not before.

Augment first, build second

The trap is treating your first hire as a permanent, full-time, perfect-fit search. That’s how you lose two quarters. A better sequence is to augment with people who have already shipped this kind of work, prove the first use case, and use what you learn to write a far sharper job description than you could have written at the start.

How to vet for real

Certifications tell you someone studied. They don’t tell you someone has shipped. When you’re evaluating talent — whether you augment or hire — ask for the messy parts: a project that went sideways and what they changed, how they grounded an agent in real data, how they decided where a human gate belonged. People who’ve done the work answer these in specifics. People who haven’t answer in theory.
